Product Vision & Strategy
Tomoverse: From Clinical Innovation to Market-Ready Product Strategy
A medical imaging startup needed to transform years of clinical research into a focused product strategy and executable roadmap.
Tomoverse was founded by two interventional cardiologists who had spent years refining CT imaging software to improve planning for complex heart procedures. After raising $5M in seed funding, they assembled a small team of eight with contracted development resources, but faced a critical challenge: they had deep clinical expertise and technical improvements but lacked clarity on what product to build for market.
Challenge
The team was struggling to translate their clinical innovations into a coherent product roadmap. The leadership team each needed different things—the CEO wanted a long-term vision for investors, the VP of Operations needed to bridge vision to execution, and the founders sought clarity on the first release and delivery timelines. Their development team was ready to build but lacked the strategic foundation and detailed vision to begin confidently.
What We Did
We worked together over three weeks to give each stakeholder what they needed while keeping the scope realistic. Through individual conversations with leadership and the development team, we identified what was truly blocking progress and designed a single-day workshop that could deliver value across all their needs. We facilitated structured discussions that defined their target market, articulated a long-term product vision, and scoped their initial release—guiding the conversation to flow organically while ensuring every critical question got resolved without getting stuck in endless debate.
Outcome
The team emerged with shared clarity on where they're going and how to get there. They defined a focused first release with clear scope and owners, established a framework for making future prioritization decisions, and identified the specific technical and market questions they needed to answer to finalize timelines. The development team in Ireland had concrete direction and could begin building confidently. The CEO now had an investor-ready vision, operations had their bridge to execution, and the founders had the release definition they needed. What started as undefined product direction transformed into aligned conviction about the path forward—with each stakeholder getting value from a single, focused day of strategic work.
